Where I learned how businesses really work
I didn't start in a boardroom. I started in operating rooms, working alongside physicians and clinical teams, helping them see where waste was hiding and where costs could come out without touching quality. That's where I learned the lesson that has shaped everything since: the people doing the work almost always know something is leaking. What they don't have is the time, the data, or the systems to stop it.
Front desks know calls are being missed. Owners know leads are going cold. Everyone knows past clients drift away. Knowing isn't the problem. Capacity is. And capacity is exactly what automation buys back.
Building VIE Healthcare
In 1999, I founded VIE Healthcare Consulting on a contrarian idea. The biggest money hospitals were losing wasn't in the places everyone was looking. It was buried in thousands of invoice line items nobody had time to read.
Finding it required a brutally manual workflow. Pull 12 to 18 months of invoices. Reconcile every line against every contract. Catch the pricing errors and off-contract charges hiding in the details. So I did what I've done my whole career when a workflow is too manual to scale.
I automated it.
That automation became the patented Invoice Analytics System (U.S. Patent No. 10,296,880), technology that extracts, reconciles, and analyzes invoice data in real time. It remains the only patent of its kind issued for automation and line-item precision in purchased services spend. It went on to be used across the healthcare industry, helping hospitals and health systems eliminate more than $1 billion in documented unnecessary costs.
Finding the savings was only half the work. I also had to win the business, again and again, against firms a thousand times my size. Over 23 years I grew VIE Healthcare into one of the nation's leading healthcare performance improvement firms, generating more than $250 million in sales without a dollar of outside investment. In 2022, VIE Healthcare was acquired by Morgan Stanley Capital Partners.
How I think about automation
Thirty years of this work comes down to a few convictions, and they run through everything TechStack Strategy builds.
You can't fix what you can't see, and a clear dashboard is where every recovery starts. But a dashboard is the starting line, not the finish line. Real recovery happens in the details underneath it. This specific missed call. This specific lead that never got a follow-up. This specific client who hasn't been back in 14 months.
Automation should never make your business feel robotic to a customer. It should do the opposite. Answer every call, follow up in minutes instead of days, and remember every client, so that when a human enters the conversation, they're stepping into a relationship the system kept warm.
Every system we install has a number attached to it. Calls captured, leads contacted, clients reactivated, revenue recovered. You should never have to wonder whether your automation is working. You should be able to read it.
Not every workflow deserves automation on day one. The order matters. That's the entire purpose of the Gap Diagnosis. Find the leak costing you the most, plug it first, and let the recovered revenue fund the rest.
